Challenge
The executive team couldn't answer basic portfolio questions without 2-3 days of manual data gathering:
• "What projects are at risk this quarter?"
• "Where are resources stretched thin?"
• "Which initiatives support our strategic goals?"
30+ projects were tracked in disconnected departmental spreadsheets. Email threads contained the latest status updates. Executive meetings became manual status report sessions instead of strategic decision-making.
There was no visibility across departments and no centralized reporting.

As VP of the Project Management Office, I designed a layered Smartsheet portfolio system that included:

• Automated risk flagging based on schedule and resource thresholds
PROJECT TIER
• Standardized project templates with built-in RAID logs, milestones, and status tracking
• Automated status roll-ups to executive dashboard
• Cross-project dependency mapping
OPERATIONAL TIER
• Intake workflow that auto-classified Project vs. BAU work based on defined criteria
• Phase-gate approval framework with clear criteria
• Resource capacity views showing allocation across all active projects
TRAINING & SUSTAINABILITY
• 50-page PMO Operations Manual documenting the entire system
• PM team training on template usage and dashboard maintenance
• Quick-reference guides for intake, approvals, and escalations
